Building an After-Sales Function from Zero

Start with one service route that can actually complete a case.

A full network diagram is easy to draw before the first customer arrives. It is harder to demonstrate that one dealer can identify a fault, one workshop can carry out the permitted repair and one owner can recover a usable product within a reasonable time.

Select a product family and a repair that can be repeated. Confirm the parts, tools, instructions, competence and commercial authority, then follow the first cases through to closure. Record where they stall. If the problem is identifying the correct variant, adding another workshop will not solve it.

Expansion becomes justified when the first route can be repeated without depending on the person who designed it. The resulting evidence is useful not only to service management but also to the people specifying the product, negotiating channel terms and deciding what must be stocked locally.
